Objective
Given a live URL, generate a working, responsive HTML mockup of that site's homepage rebuilt to modern technical and visual standards — informed by a lightweight diagnosis, not a full SEO audit, and benchmarked against real competitors in the site's own category.
In scope
Lightweight diagnosis (input to the mockup, not a deliverable in itself)
Crawl the homepage (and enough of the site to find real assets and copy — no full-site audit needed).
Identify: the site's strongest existing visual asset (hero photo/video, key product shot), any broken mobile interactions (nav that doesn't toggle, overlapping fixed elements, stacked/hidden content at 375px), and the site's established brand colours and logo.
This step exists purely to feed the mockup generator good inputs — it is not a scored report.
Vertical benchmark lookup
Maintain a reusable library of real, named best-in-class sites, one set per business vertical (5–8 sites each), built once per vertical and reused for every future site in that category.
On a new request: check whether a benchmark set exists for this site's vertical. If yes, use it. If no, this triggers a one-time research pass to build it, which then gets reused going forward.
Vertical definition rule: split by what the buyer is actually evaluating (the competitive register), not by literal trade or platform. A useful test: would this business feel embarrassed or reassured sitting next to the existing set's competitors?
Mockup generation
Produce a rebuilt homepage that is technically sound (semantic structure, working responsive layout, real contrast) and visually competitive with the vertical's benchmark set — not just "modernised" in the abstract.
Hard constraints, non-negotiable:
The identified strongest existing asset must survive into the mockup or be demonstrably beaten by something better. Never silently replaced with a weaker stock substitute — this has been a confirmed, repeated failure (hero video dropped for a static image, twice, across unrelated projects).
The sampled brand colours and logo are fixed inputs, not creative material. Layout, typography, imagery and structure are where "distinctive" gets expressed — never the established palette, unless a rebrand is explicitly requested.
No invented facts. Any review count, rating, or stat pulled into the mockup must trace to a real, verifiable source or be omitted entirely.
Quality gate before output is returned
Deterministic checks: contrast ratios, no undefined/broken CSS classes, no placeholder content, no unverified factual claims.
A required side-by-side render (mockup vs. source) as part of the pipeline output — not just raw HTML — specifically so the three hard constraints above are checkable by a human in seconds, not by re-deriving them from a computed-style script (which has already proven unreliable for this).
Explicitly out of scope for this sub-project
Full technical SEO scoring, backlink analysis, structured data audit, Core Web Vitals reporting. These are mature, well-served by existing tools (PageSpeed Insights, Lighthouse, Screaming Frog) and add no differentiated value here — deferred to a later phase, and deliberately excluded from this brief so it doesn't read as a general SEO project.
